Map Who Wins and Who Pays
Added 2026-11-03
Every plan has winners and cost-bearers; friction appears where they differ.
I am pushing a plan (described below). Draw the benefits-and-costs map: 1) list every affected party, including the quiet ones; 2) mark each as gaining, losing or neutral, and how much; 3) point out where benefits are clear but the cost falls on someone else; 4) predict who will object first; 5) suggest a compensation or cost-sharing adjustment. Do not assume everyone will support it.

How to use
方案推不动,常常不是道理不够,是成本落在没被问过的人身上。
Try tweaking it
- Ask what evidence would overturn the judgement.
- Have it argue both sides with three reasons each.
What you should get
- A decision table: assumptions, evidence, counter-evidence
- A next action with an observable signal
Common mistakes
- Asking only "should I?" and getting equally valid answers both ways.
- Never asking for counter-examples, so you only hear support.
How to check the output
- It states what evidence would overturn the conclusion.
- Both sides are argued, with assumptions marked as such.
Where it works
- Good for: splitting a decision into assumptions, evidence and counter-cases, leaving the call to you.
- Watch out: ask what evidence would overturn the judgement, or you will only hear supporting reasons.
